Why do we have meetings? Because it is a good way of working for things like Problem Solving, Team Building and Completeness. But what do I mean by Completeness?

I mean making sure that nothing has been overlooked. It is very easy not to see the detail when we are deep in some issue or problem and the best solution is to involve others who will immediately spot what you overlooked. So this can be helped by Creative Thinking, Open Communication and Checklists, for example.

So we can get everybody’s contribution by scheduling regular team meetings to brief each other on ideas and progress, to get insights from different viewpoints and to check for completeness and to avoid rework. If a colleague identifies something that we forgot and it might save us weeks of work, then we should be very thankful that we got their inputs.

How to Develop a Communications Charter

Why have a communications charter at all? The answer is that the scope for misunderstanding in virtual teams is large, unless communication norms are explicitly stated and agreed. This is because there is such a variety of backgrounds within a team.

So how do we do it? We set up a shared document (wiki) so that everyone can enter their constraints: I need this; I can’t talk at that time; I prefer to talk by telephone and so on, then hold a teleconference using the wiki to identify the main types of communication: reporting, problem-solving, complaining, idea sharing and so forth.

And then for each category of communication, work out the rules as bullet points.

Then pool the results, adjust them according to feedback and publish them to the written communications charter for the team.

Here is an example: “Guidelines for resolving misunderstandings”:

If possible, talk instead of writing; do not allow annoyance to build up; contact the partner by a short short message simply asking for a call. Say what you feel and the impact on you. And then ask for suggestions that would help avoid what you find difficult, and summarize your results in a note to both parties.

How to make your virtual team work – part 5

This is the last of the series of videos based on the keynote presentation to the PMI Serbia Chapter Project Society Conference in Belgrade, September 2015. It is the video where we look at strategies for virtual team building.

One of them is to start with a big bang,in other words just create a team with people in different places and then try and bring them together. A second one is to establish a core team; a small number of people that may be able to do some of the work and then once they’ve got a basis for working together to invite other people into it. And the third one is to evolve an existing organization and consciously make it more virtual.In my view the third of those is definitely easier than the first.

However there may be reasons for doing this one: Skills may be available in different places, it may be an issue of time zones,it might be languages to support a help desk. There may be other issues: maybe one country is particularly skilled in a particular type of service or competence, and it may not be workable just to say everybody must be in one place. But it’s definitely a challenge because the people don’t know each other and individuals are programmed culturally in different ways. Maybe a slower but surer way of doing it is to establish a core team to do some of the work and then to build up the ground rules and the team spirit with this group.When that is moving properly then you can add other people to the team bit by bit. I mentioned before that it may make sense to work with teams instead of individuals because the various nodes of the network will then be in themselves more stable. For example, anybody is going to go on holiday or be ill from time to time and so forth and if there is a team in each location it is easier to address these issues.

Another way of doing it is to take an existing organization and consciously turn it into a virtual team or certainly have much more virtual activity. One way of doing this is to bring people’s attention to the ground rules which were probably written in an environment where they were co-located so actually developing and revising the ground rules in itself is a team building activity to help people move in the right direction. This can be reinforced by using live meetings wherever possible, maybe piggybacking on other events that are happening within the organization where people would be meeting in any case, but certainly it can work much more easily if people actually have the opportunity to meet each other from time to time.

Charter your way to success!

Hello, this is another short video from Scatterwork where we ask: “Is your project charter the key to virtual project success?”

I always say, when you’re asked to do a project: do this, do that, meet this constraint for that budget and so forth, the first thing we need to do is not to start, but it is to check that we understand what is being asked.

It may be that the person asking has a very clear idea and we misunderstand it or it could be that they themselves haven’t a very clear idea so it makes a lot of sense to check and the best way I know of doing this is called a charter where we write it all down and say “hey, is that what you meant ?”

So in the charter, which is not the plan, we include for example what they’re expecting, constraints, we must do this, we must not do that, this is the budget, this is why I’m doing it and so forth and it should be maybe a page or two.

Now, this is true for any project.The first step we check that they say “that’s what we want” and then we can go away and look at it as project managers and say yes, we can certainly do that or maybe no, but here’s another one that would come close.

In the virtual world, I can’t see how a project can deliver unless there is at least agreement on this level. So it’s a very short document a couple of pages it can be put together by using a type of application that allows several people to write at once; things like your Google Documents for example. Preparing a document where everyone’s concerns are there means that we know what our starting point is.

So I would answer the question and say yes, the project charter is the key to virtual project success.
